Pricing is scoped per engagement because there is no generic build, and a custom AI system has no standard unit to put on a price list.

That answer frustrates anyone who wants a number before a conversation. It is also honest. When you build production AI systems on top of real enterprise workflows, the cost is set by the shape of the work, not by a SKU. A predictive lead-scoring layer over millions of records, a document engine that runs OCR and validates against country-specific rules, and a computer-vision system that checks property handovers are three different machines. No catalog price covers all three.

Here is how to think about what an engagement actually costs and how to judge whether it pays off.

Why is there no price list?

Off-the-shelf software charges per seat because the product is identical for every buyer. You pay for access to something already built, and the cost of adding one more user is close to zero, so per-seat pricing works.

A custom AI system is the opposite. It is built for your workflows, your data, and your constraints. There is no shared artifact to divide across customers. The cost is the engineering work of auditing how your work moves, rebuilding the core of it as a production system, and operating that system long-term.

Per-seat pricing does not map to that. A 100-rep sales floor and a 10-person ops team can run on systems of wildly different complexity. Seats tell you almost nothing about the build.

What actually drives the cost?

Four things move the number more than anything else.

  • Workflow complexity. How many steps, decisions, and exceptions live in the process today. A linear pipeline is cheaper than a workflow with dozens of branching rules and edge cases that only senior staff know how to handle.
  • Number of integrations. Every system you connect to is surface area: a CRM, partner APIs, payment rails across geographies, internal databases, email. Each one carries auth, rate limits, schema drift, and failure modes. Integrations are often the quiet majority of the work.
  • Data readiness. Clean, labeled, accessible data shortens the build. Scattered data, no labels, or messy historical records mean engineering effort before the AI does anything useful. This single factor swings timelines and cost more than people expect.
  • How much of the process you are rebuilding. A decision-support layer that augments an existing team is smaller in scope than a ground-up platform rebuild. Replacing one bottleneck is not the same as rearchitecting the whole flow.

Two engagements with identical headcount can differ by a large multiple on these four axes alone. That is why the price is scoped, not posted.

How should you think about ROI?

Stop comparing the build cost to a software subscription. Compare it to the cost of the work it removes or improves. Three measures are usually enough.

Cost per unit of output. If a system runs 3,000-plus outbound touches a day, or handles 50,000-plus live interactions through a query layer, ask what each of those cost before, in human hours and tooling, and what they cost now. Divide the build by the volume it carries and the number gets concrete fast.

Hours removed. Count the senior hours pulled out of a workflow. When computer vision verifies a property handover against a per-property baseline, or a document engine flags errors before submission, you remove review hours from expensive people and cut the cost of mistakes caught late. Multiply those hours by a loaded rate and you have a recurring saving to weigh against a one-time build.

Conversion uplift. For revenue workflows, the build pays for itself through better outcomes, not just cheaper ones. A plant-based FMCG brand saw roughly 30% uplift in conversion on prioritized outreach after a custom CRM and end-to-end B2B lead scoring, delivered in about 15 days. A 30% lift on a real pipeline is usually a far larger number than the engagement that produced it.

The right frame is payback period. A system that removes meaningful hours or lifts conversion on a large base tends to pay back quickly, which is the point of shipping to production in weeks rather than quarters.

Does senior-led delivery cost more?

On a day rate, yes. On total cost, usually no.

Junior-heavy teams are cheaper per hour and more expensive per outcome. They take longer to understand a workflow, write more code that needs rework, and miss the edge cases that break systems in production. Senior-led delivery means the people scoping the work are the people building it. Fewer handoffs, fewer misunderstandings, fewer rebuilds. The faster path to production is also the cheaper one once you count the rework you never had to do.

Where does the price actually get set?
